The arithmetic of selling software once

People ask how €69 once can possibly hold. Sometimes politely, sometimes as a warning. The warning is fair. They have watched one-time apps raise the price, then add tiers, then go subscription-only anyway.

So here is the ledger, with the working shown.

What €69 has to cover

Not "development costs". The actual lines.

  • The recording and transcription pipeline, which is the bulk of the engineering.
  • Three desktop platforms, plus the phone recorder, plus the sync between them.
  • Model integration work. Every new speech model is a fresh piece of plumbing.
  • Support, which is me, answering.
  • The storefront's cut and sales tax, both taken off the top before anything reaches me.
  • Every update I have already promised, for as long as the app exists.

That last line is the one that bites. Someone who paid in 2026 pays nothing in 2027 and still receives 2027's work. Next year's bill therefore has to be paid by strangers who have not bought yet.

That is the arithmetic problem, stated honestly. Charging more does not solve it. Two other things do. The first is a cost structure where serving an existing customer costs almost nothing. The second is a source of revenue that is not the app.

The number that decides everything

Ask what one more customer costs the seller each month.

For a cloud transcription service, the answer is a real number. The audio is uploaded, the model runs on hardware they rent, and the storage keeps billing while the account exists. That cost recurs every month, so the revenue has to recur every month too. Their pricing is not greed. It is their cost structure, printed on a page.

For yapyap the answer is close to zero. Transcription, speaker labelling and lenses all run on the processor the customer already owns. I pay no compute for a customer's meeting. I never have. There is no server holding recordings, so there is nothing to keep up.

That single difference is the whole argument. Pay once is honest when the marginal cost of a customer is near zero. Anywhere else it is a stunt with a fuse in it.

The one-time price that collapsed

Screen Studio is the case study people reach for, and they usually draw the wrong lesson.

It launched at $89 one-time in 2022. The price rose to $229. In September 2025 the one-time option was removed and the product went subscription-only (price history).

The lesson is not that one-time pricing fails. The lesson is more precise. Cheap, plus unlimited free updates forever, plus nothing else carrying the ongoing cost, is the combination that fails. Take away any one of the three and it holds.

The one-time price that did not

Rogue Amoeba has sold Mac audio software one-time for over twenty years and is still here. Audio Hijack is $69, and the wider lineup runs $29 to $99 (store).

Their mechanism is explicit. Minor updates are free. A major version costs an upgrade fee of roughly 40 to 50 per cent of the full price (upgrade policy).

CleanShot X does a gentler version. It is $29 once, plus an optional $19 a year for continued updates. Skip the renewal and the licence keeps working (pricing).

Both survive. Both are also carrying the ongoing cost with a second payment, taken at a moment the customer chooses. That is the part of the model that has to exist somewhere.

The Otter cluster figure comes from our own pricing pass in July 2026 rather than a single page. Every price here was checked then. Check again before you buy, because I do not control any of these pages.

One line falls out of the table. Any one-time price at or below a single year of a rival subscription is a bargain, and €69 is below all of them. Meetily is the sharpest comparison. It is genuinely good and MIT-licensed at its core. Its Pro tier still costs $120 a year, for one device.

MacWhisper Pro at €59 is cheaper than yapyap and has been shipping for longer. If local transcription on a Mac is the whole of what you need, buy that instead.

The fix I am not taking

The obvious repair for the arithmetic above is the Rogue Amoeba one. Ship 2.0, charge existing owners half price, refill the account every few years.

My own pricing research recommended exactly that in July 2026. I am rejecting it.

€69 once, every update included, and the app is never billed twice. Not because paid upgrades are wrong. Rogue Amoeba is the most honest company in this business. I am rejecting it because "yours forever" has to mean something the day after a major release, or it was never worth printing.

That leaves me owing you an answer about where the money comes from.

Where the money comes from instead

One other leg. It is not live today, so treat this as the plan rather than a menu.

Borrowed compute, by the minute. Some machines cannot run the pipeline at a speed anyone would tolerate. For those, I want to rent out hardware that can, charged by the minutes actually spent. It is not a cloud, not a tier, not a plan, and not a subscription. It is borrowed hardware with a meter on it. It is opt-in, and the local path is never gated behind it. A subscription bills you in the months you do not use it. Minutes do not.

That distinction is the product's own rule applied to its pricing. You pay for work the software does. You never pay for access to your own data.

The close

That leg charges for work done. It does not charge for access to something you already have. The app itself sits outside both, bought once, at a marginal cost to me of roughly nothing.

That is why €69 can hold. Not conviction. Cost structure.
